Agile Transformation Practices and Lessons Learned in JD Cloud Platform R&D Department

Abstract : Over the past four years, the JD Cloud Platform R&D department has been implementing agile transformation based on the Scrum framework. The paper presents the practice and lessons learned from five perspectives: cultural construction, continuous agile practice, practice guidelines, performance measurement, and insight analysis.

1. Cultural Construction : Agile culture was fostered through training, community building, internal certification, and leadership support, aiming to correct misconceptions and boost confidence.

2. Continuous Agile Practice : The department iteratively refined agile processes, starting from basic workflow tools, integrating DevOps, and establishing a full agile‑DevOps pipeline. Key steps included preparation, launch, training, organization of cross‑functional teams, tool integration, and incremental rollout.

3. Practice Guidelines : Standardized SOPs and trimmed guidelines were created for project management, agile management, DevOps, maturity assessment, and benefit management, providing concrete actions for Scrum Masters, product owners, and project managers.

4. Effectiveness Measurement : A comprehensive metric system (delivery efficiency, quality, capability, safety, and effect) was built, with a health‑score model and multi‑level analysis (C‑2 macro, C‑3/C‑4 micro). Regular maturity assessments and radar‑chart visualizations guide continuous improvement.

5. Insight Analysis : Data‑driven insight analysis links measurement results to actionable improvements, supported by dedicated “efficiency officers” who drive analysis, share best practices, and ensure the implementation of improvement measures.

The case study demonstrates that sustained agile adoption, combined with systematic measurement and continuous learning, can significantly enhance delivery speed, quality, and business value in a large, complex R&D organization.
